Designing an Enterprise Operating Model for a Multinational Retailer

Supported a leading Southeast Asia–based Grocery, Health & Beauty retailer in designing a future-ready Enterprise Operating Model to improve integration, cost efficiency, and market agility across multiple banners and formats. The mandate was to reduce duplication, balance local responsiveness with enterprise scale, and enable shared capabilities to support sustained growth.

Working closely with CXOs across functions and geographies, we clarified roles and accountabilities across regional HQ, markets, and enterprise functions. The new model streamlined leadership layers, sharpened commercial decision rights and work placement, and introduced an evolved shared services hub to drive efficiency. Supply chain planning and analytics were strengthened to support a regional distribution centre (RDC) model, alongside enhanced marketing capabilities to improve customer insight and omni-channel experience.

The redesign targeted a ~15% reduction in management costs and 10–15% functional cost savings, while creating a scalable platform for faster rollout of new formats and channels. The organisation emerged leaner, more customer-centric, and better positioned for profitable growth, improving EBITDA and long-term execution readiness without adding structural complexity.
